Daily Prep Without Full Inventory: A Practical Guide for Small Kitchens

To run a tight kitchen without heavy software, use the Key Item Prep Method. Instead of counting everything, focus only on your highest-risk ingredients. These are items that:

  1. Have a short shelf life (expire within 1–5 days).
  2. Are expensive (proteins, specialty cheeses, fresh berries).
  3. Require significant labor to prep (chopped vegetables, house-made sauces).

The prep gap formula

For each key item on your list, calculate your daily prep gap using this simple formula:

  • Target Quantity: The maximum amount of that item you want ready for a shift (e.g., 4 tubs of washed spinach).
  • Current On-Hand: What is already prepped and safe to use (e.g., 1 tub left from yesterday).
  • Prep Gap: The amount your team needs to prepare today (e.g., 3 tubs).

Example scenario: The Downtown Café

Let’s look at how the Downtown Café manages three of its key ingredients using a manual paper sheet during the morning opening shift:

By performing this 5-minute count at the start of the shift, the prep cook knows exactly what to work on first, preventing overproduction of avocado mash and chicken.

Mistakes to avoid

  1. Setting static targets: Weekend targets should be different from weekday targets. If you prep 8 kg of chicken on a quiet Monday just because “that’s the target,” you will throw away food by Wednesday.
  2. Ignoring old batches: Always place older prepped items in front of new batches (First-In, First-Out).
  3. Tracking low-risk items: Do not waste time counting flour, salt, or sugar on your daily prep list. Audit these bulk dry goods weekly or monthly instead.

How to build a restaurant prep list from POS sales

POS sales can provide a demand baseline for prep. They cannot see tomorrow’s catering order, the usable chicken already in the walk-in, a changed recipe, or the chef’s batch-size constraints. A good prep worksheet makes those inputs visible.

The problem

Restaurants commonly prep from memory, last week, or a broad weekly average. Those approaches hide assumptions. A better process converts sold menu items into prep components and keeps the operator adjustments beside the formula.

  1. Select comparable operating days.
  2. Exclude or flag closures, partial services, and major promotions.
  3. Calculate an expected sold quantity per menu item.
  4. Join each menu item to its prep components.
  5. Divide demand by recipe yield.
  6. Apply a reviewed buffer.
  7. Subtract usable on-hand prep.
  8. Add confirmed catering or event quantities.
  9. Round using the kitchen’s real batch rules.
  10. Record manager overrides with a reason.
